How Much Does an AI Consultant Cost? (2026 Guide)
An AI consultant usually costs more than people expect. In Canada, published hourly rates start around $150 for an independent consultant and go past $1,200 for a Big Four partner. US consultants bill in US dollars, and once you convert, they usually cost more again.
Projects range from a few thousand dollars for a small audit to $500,000 and beyond for enterprise programs. Where yours lands depends mostly on scope and on who you hire.
I'm Tom Cobb, and I work out of Montreal on AI agents and eCommerce. Clients ask about pricing constantly, so rather than quote my own numbers, I collected the rates that consultants and firms publish in Canada and the US. Figures are in Canadian dollars unless I say otherwise.

- Independent consultants: Johnny Tran, an independent consultant, puts them at $150 to $400 an hour. AIDOLS, a Toronto AI firm, says $175 to $400.
- Boutique AI firms charge $200 to $450 an hour according to AIDOLS. ChatGPT.ca, a consultancy in Markham, lists senior boutique consultants a bit lower, at $200 to $350.
- Mid-tier firms sit at $350 to $600 (AIDOLS). Tran's number for large firms is similar: $300 to $600.
- At the top, Big Four and strategy firms bill $500 to $1,200 or more per hour (AIDOLS), and ChatGPT.ca puts Big Four partners at $600 to $1,200.
No two sources match exactly, so read these as ranges.
How AI consultants bill: hourly, project or retainer
Hourly rates
Hourly billing is mostly for advisory work, where nobody can pin down the scope. Holmes Consultants says senior AI consultants typically charge $250 to $500 an hour. If the work runs long, you pay for it.
Project pricing
Most build work, AI automation pricing included, gets quoted per project. Here's what Canadian firms publish:

- One workflow or pilot: ChatGPT.ca lists a starter automation at $2,500 to $7,500, while Holmes prices a cloud AI integration pilot at $15,000 to $60,000.
- Automating several processes runs $30,000 to $120,000 (Holmes).
- AI agent development: $15,000 to $100,000 (ChatGPT.ca).
- Enterprise transformation starts at $75,000 and goes past $500,000 at ChatGPT.ca. Holmes goes from $150,000 to over $1M.
Tran's overall project range is $5,000 to $50,000 and up. Why would one pilot cost $7,500 and another $60,000? Scope. An automation on tools you already pay for is a much smaller job than a governed pilot at a big company.
Retainers
Ongoing support is normally a monthly retainer. ChatGPT.ca quotes $2,000 to $10,000 a month and Tran $3,000 to $15,000. Holmes goes higher, at $5,000 to $25,000. At the enterprise end, AIDOLS lists $10,000 to $100,000 a month (USD) for retainers and managed AI services.
US vs Canadian AI consultant rates
US guides price in US dollars and start higher before you convert anything. Figures in this section are USD.
US hourly rates
- Neuronify, a Kentucky firm that places AI specialists, says most senior US consultants bill $150 to $300 an hour. Independents start around $100, and partner-level advice at the big strategy houses runs $600 to $1,200.
- AIDOLS puts US independents at $150 to $350, mid-tier firms at $300 to $500 and Big Four or MBB firms at $400 to $1,000 or more.
- In a Bet on AI survey of 68 independent consultants (May and June 2026), the median was $275 an hour for strategy and $185 for implementation.
US project and retainer pricing
Neuronify puts a first workflow automation at $25,000 to $75,000 and a production LLM application at $50,000 to $250,000. Solo consultants in the Bet on AI survey charge far less: $3,500 to $6,500 for an audit, $8,500 to $14,000 for a pilot workflow. For fractional AI leadership, Neuronify quotes $4,000 to $15,000 a month and the survey $8,000 to $25,000.
The exchange rate
AIDOLS says Canadian rates run 10% to 20% below US rates for the same tier, and the currency widens that gap. On October 1, 2026 the Bank of Canada rate was 1.4243 Canadian dollars per US dollar. A US independent at $250 USD an hour therefore costs about $356 CAD, near the top of the Canadian range, and a $50,000 USD project comes to roughly $71,200 CAD before bank fees. The rate can also move between quote and invoice, so ask whether the price can be fixed in Canadian dollars.

AI consultant rates across Canada
City-level consulting rates are thin. Most published numbers are national, and the city pages that exist are usually written by a firm selling there.
- Toronto: AIDOLS's Toronto guide lists independents at $150 to $350 an hour, boutiques at $200 to $600 and Big Four offices at $300 to $1,000 or more. It doesn't name a currency.
- Developer rates: Calgary App Developer lists senior AI and ML engineers at $120 to $250+ an hour in Toronto, $115 to $240+ in Vancouver, $100 to $220+ in Montreal and $85 to $180+ in Calgary. Those are build rates, not consulting rates, from a Calgary firm that pitches Calgary as cheaper.
- In-house wages, as a stand-in for hiring your own AI person: Job Bank's median for data scientists is $46.33 an hour in Toronto, $48.08 around Vancouver, $46.29 in Calgary and $45.64 in Montréal, against $46.15 nationally.
Salaries barely move between cities. Consulting quotes do, but mostly because of firm size and specialty. And since most AI work is remote, a Montreal business can hire in Toronto or Calgary without paying for travel.
Freelancer vs firm vs in-house: who you hire changes the price
Independent consultant

Boutique or mid-tier firm
More hands at a higher rate. Before you sign, find out who will actually build and maintain your system.
Big Four and strategy firms
The top of the market. Worth it when you need the brand name or regulatory sign-off, rarely for a small business automating its operations.
Hiring in-house
An employee is a permanent cost. The Job Bank medians above are wages only (Statistics Canada data from 2023 and 2024), and in Québec 97.3% of data scientists also get benefits. Hiring makes sense if AI is core to what you sell. If you mostly want the busywork gone, a consultant who builds the system and trains your current team is usually cheaper.
What drives the cost of AI implementation
Scope matters most. One workflow is a contained job, while several connected workflows have to pass data around and fail safely.
After that, a few things push the number up:
- Seniority. ChatGPT.ca lists contract ML engineers at $80 to $140 an hour, well below the senior boutique range.
- Integrations, since every CRM, helpdesk or store platform needs connecting and testing. ChatGPT.ca adds 15% to 30% for this.
- Messy data. Holmes says companies with clean, centralized data spend 30% to 50% less.
- Compliance in regulated industries, where the two sources disagree. Holmes adds 15% to 25%, ChatGPT.ca 20% to 40%.
- A rush deadline (15% to 40% extra, per ChatGPT.ca).
On-site vs remote: when you need to fly a consultant in
Most AI consulting can happen entirely online. I map workflows, build, test and train teams over video calls all the time.
Some jobs still need someone in the room, like work on a warehouse floor or a production line, or a team that doesn't sit at computers.
That adds costs on top of the fee. You'll pay for flights, a hotel and a daily allowance for meals, and often for travel time too. For scale, the federal travel directive gives public servants a combined meal and incidental allowance of $148.20 a day in Canada (rates effective October 1, 2026). Consultants set their own travel terms, so ask how they bill it.
A lot of projects split the difference. A short visit at the start shows how the work really gets done, and the rest happens remotely.
Remote doesn't mean exposed: keeping AI work proprietary
Done properly, remote work is as private as on-site work. Your workflows and customer data are business assets, and in Québec, Law 25 governs how personal information gets handled.
Private environments
Everything runs in accounts your company owns, so the systems stay with you when the project ends.
Access controls
The consultant gets only the access the job needs, through their own login with two-factor authentication, and you can shut it off in one step.
NDAs and contracts
Sign a non-disclosure agreement. The contract should also say who owns the code, prompts and documentation, because anything left unwritten is up for debate later.
Data handling
Agree on what data the AI tools can see, where it's stored, and which AI providers will process it.
Why bother? A leak or an ownership fight costs far more than the consulting fee ever will.
AI agent cost per month after launch
Running the system is a separate cost: AI model usage, hosting or automation platforms, and maintenance. For larger systems, AIDOLS estimates maintenance at $2,000 to $20,000 a month (USD).
